- E-commerce strategic agenda: looking ahead to the next year, explain your strategic priorities, trade-offs, challenges and conflicts affecting e-commerce (online vs. offline, short-term vs. long-term growth, upper vs. lower funnel investments, or mass appeal vs. targeted excellence).
The purpose of this structure is to provide a common framework that makes it easier to compare experiences across companies.

Guest Speaker:Ecoalf

Javier Goyeneche - founder and CEO, ECOALF
Born in Madrid, Javier received his degree in Business Administration from the European Business School and continued with post-graduate work in International Marketing Strategies at Northwestern University in Chicago.
In 1995, he founded Fun & Basics, specialising in contemporary fashion handbags and accessories. Within 10 years, Javier grew the business to 350 points of sale and 70 branded retail stores, and he was awarded Best Young Entrepreneur of Madrid in 2005.
However, Javier gradually grew frustrated with the amount of waste he saw being produced by the fashion industry, so he embarked on a mission to create a concept that would combine design, an understanding of the fashion consumer, and the latest in recycled materials. In 2013, he launched ECOALF, named after his sons Alfredo and Alvaro.
Under his leadership, the company has grown steadily and now produces a full sustainable lifestyle collection of outerwear, swimwear, casual apparel, yoga, footwear and accessories. Javier has strategically expanded ECOALF's distribution to include many of the world's most prestigious department stores and specialty retailers (with over 1,800 points of sale).
Ecoalf has collaborated with companies like Apple, Swatch, Coolhunting, Coca-Cola, Will-iam, and Barneys NY and opened stores in Berlin, Barcelona, and Tokyo. Since 2018, Ecoalfhas been certified B Corp (the first Spanish fashion brand).
Javier has been awarded the Schwab Foundation's social innovators of the year 2020 for revolutionising the fashion industry and leading the shift towards a sustainable future. The Schwab Foundation for Social Entrepreneurship is the sister organisation of the World Economic Forum.
In July 2022, Ecoalf was officially recognised as one of B Corp's "Best for the World", positioning the brand in the top 5% of the 5,000 B Corps across the globe in the environment category.

IADS Operations Meeting #2: Flagship & key city stores
TOPIC
The meeting agenda will include participants' presentations and a workshop. In order to encourage exchanges during the meeting, we kindly ask you to:
- Prepare a 10-minute presentation about your store(s) (no need to translate a pre-existing presentation you might have, you will just have to present in English),
- Prepare the questions and issues you would like to discuss with your peers during the workshop,
- Send both back to us by Tuesday 10 January 2023.
Ideally, we would like members' presentation to tackle the following questions:
- Successful initiatives: Using all means at your disposal (staff, e-commerce, store equipment, systems, CRM, brands…), what are the 3 main successful initiatives you took at the store level to attract customers in store in 2022? Who was involved? What were the results and which KPIs did you use to measure the results? Don't hesitate to include pictures.
Omnichannel strategy:
- What are the new experiences and services that have been launched to differentiate from online shopping? Which ones will become permanent? What are the main learnings and "dos & don'ts"?
- How do you use omnichannel commerce to attract customers in stores?
2022 situation and challenges:
- If possible, share the stores' results and performance in 2022.
- What are the 3 main challenges you're facing at the moment? What are the actions you took to respond to them? Were they successful or not?
- How does inflation translate so far? What is the impact on store traffic, sales, and KPIs?
- How do you deal with energy savings at the store level?
- Do you see any changes in store roles and responsibilities? If yes, which ones?
2023-24 plan:
- What are your strategic priorities for the next 2 years?
The above bullet points are guidelines only: please feel free to introduce any relevant topic relating to flagships & key city stores.

Merchandising Meeting #1: Private Labels
Merchandising Meeting #1: Private Labels
TOPIC
Usually considered as a margin enhancer, a great tool to recruit customers, a way to develop loyalty thanks to attractive price points, or an asset to emphasize the store brand message, Private Labels can meet tremendous success or struggle to reach profitability.
With Covid, they have recently grown even bigger due to newly price-conscious consumers. But to stay relevant these days, Private Labels not only have to offer an excellent product implying a great deal of research and creativity, but also be sustainable, differentiate from competitors, and even outdo national brands. Considering all these challenges, the meeting will be designed to allow participants to share strategies, experiences, issues and best practices.

Operation Meeting #3: Supply Chain - How to better handle product returns
Operation Meeting #3: Supply Chain - How to better handle product returns
TOPIC
In 2020, in the US alone, e-commerce accounted for USD 565 billion. More than doubling from 2019, approximately 18% (USD 102 billion) of this merchandise has been returned (9% of items bought in a brick-and-mortar stores are returned).
To deal with the returns, businesses have no choice but to add workers, increase warehouse space, and even create a separate department to handle reverse logistics.
In department stores, an average of 6 profit margin points are considered lost on product returns. Considering this major impact on profitability, not to mention the implied sustainability issue, IADS members' CEOs decided that the Supply Chain Meeting should be dedicated to the product return topic.
The purpose of the meeting is to create a place where all of you can discuss strategies and best practices, as well as collectively address questions such as: How do you handle product returns by/across channels, what has proved to be cost-efficient and adaptable to your organisation and systems, what are your next steps to better deal with returns in terms of customer satisfaction and profitability?

Operation Meeting #1: HR - How to attract and retain talent
Operation Meeting #1: HR - How to attract and retain talent
TOPIC
With massive digitalisation emphasized and accelerated by Covid, jobs at retail companies have changed very rapidly. Some functions are particularly under stress and there are talent shortages for jobs such as store associates or data scientists at a time when business is rising again.
In such circumstances, the urgent question is how to attract and retain talents. What are the functions where there is a talent shortage when it comes to attract and retain talents, for today and tomorrow? What has proved efficient or not in your organisation and at which level (recruitment, upskilling, reskilling)? What will be your next moves? How do you identify and retain the talents necessary to the future of your company leadership?

Cross Functional #4: Do we need less or different retail spaces?
Cross Functional #4: Do we need less or different retail spaces?
TOPIC
Many department store companies are closing stores. Even before Covid, it was clear that, with online becoming a greater share of total business, stores contributions were relatively shrinking. With sales per sqm falling, the role of the store is changing. However, real estate is often one of the most important assets of a department store company.
Several perspectives are emerging and need further examination:
a) We need to reduce our selling space and save on unproductive real estate,
b) Online and physical retail space are complementary,
c) We may increase partnerships with brands or other retailers and shift to a different business model for the physical stores.
a) Less retail space: if we achieve the same level of business from a combination of brick-and-mortar and online sales, then some physical selling space is redundant. In that case, should we talk about downsizing or rightsizing? How should the remaining physical space be re-organised? How should we measure its productivity?
b) Physical space supports online retail: an increasing number of online retailers are developing a physical presence. This shows that online retail needs physical retail space. However, that space may be very different from traditional department store space. Should the space be flexible? Should it concentrate on experience and service or merchandise selling?
c) Partnerships: there might be a shift towards a concession model in stores or towards a marketplace model online.

Merchandising #6: Cosmetics & Beauty
TOPIC
While the global Cosmetics & Beauty market is expected to surpass 2019 levels and grow +7% by 2022 comparing to pre-Covid , major changes have occurred. Between 2019 and 2021, fragrances and makeup faced declines with respectively -12% and -2% CAGR. At the same time, skin, hair and personal care were able to grow as they suffered less from Covid and can more easily be bought online (respectively +5%, +2% and +2% CAGR) .
From 2019 until now, e-commerce share went from 10 to 19% of the business and department stores share went from 8% to 6% . In this increasing digital business, successful players are focusing on building direct, trust-based connections with consumers.

The store as a brand
TOPIC
The store as a brand: how to make it attractive to both customers and brands
The question for department stores is how to strengthen their retail brand while simultaneously selling brands and acting as a brand. Building a retail brand involves values and commitments, a strong retail proposition, and more than ever, making choices to engage with a community of customers.
Positioning the Brand:
- Who we are (culture)
- Why we do it (purpose)
- For what (audience)
- What we do (model)
- How we do it (values)
How these translate in your department store mission statement and strategy?
Branding stands for:
- Customers
- Brands
How to position the retail brand and proposition to differentiate it from competitors?
How to activate the brand to boost customer's engagement?
Boosting the Brand:
- Innovation
- Creativity
- Partnerships
How to strengthen the brand to keep it strong, fresh and in step with customers?

Taking into account a partial economic recovery, global fashion sales in 2021 could be -15% comparing to 2019. Online consumption will grow by 20% this year, sustainability or inclusivity will continue trending and new business models such as DNVBs will keep on thriving. The current state of Women's Fashion is raising questions we are willing to consider with IADS' members.

New business models and sources of revenue
New business models and sources of revenue
TOPIC
Designing new business models and creating additional sources of income
The traditional department store business model is suffering (and was even before Covid-19).
Department stores are looking for new or modified models which will halt the downward spiral of profitability and hopefully lead to renewed growth.
The business model consists of two parts:
a) Customer value proposition
- Product and service offering (assortment, private label, quality…)
- Shopping experience (store, visual, payment …)
- Pricing and revenue model (pricing strategy, value-added services…)
b) Operating model
- Organisation (structure and processes)
- Cost model (sourcing and store operations)
- Value chain (suppliers and logistics integration)
As we have seen during Covid-19, the operating model has sometimes had to be adapted (or improvised) to support changes in the customer value proposition.
One of the most obvious shifts was towards a significant increase in e-commerce operations (not always profitable per se) and personalised services, some of which might turn out to be permanent. Going further, how to shift and create new and additional sources of revenue?
Examples of models which might be considered by department stores:
- Paid services, store tours, events, etc. for customers
- Paid services to brands (customer data, marketing, fulfilment, payment systems etc.)
- Recurrent revenue or subscription, series
- Rental (of both productive and non-productive spaces: parking lots, warehouses…)
- Taking in existing concepts
- Pop-ups, temporary formats
- Hosting new digital native brands
- Collaborations and partnerships (brands and others)
- Eliminating inventory (marketplace, concessions)
- Expanding private labels

Sport & Lifestyle
Sport & Lifestyle
TOPIC
Due to Covid-19, global sportswear growth rate fell at -7,3% from 2019 to 2020. However the situation is more contrasted than it appears: sports such as outdoor individual sports and home exercise increased, while both team and indoor sports logically struggled (and consequently their relating equipment and apparel).
Among opportunities accentuated by the pandemic, women's activewear (athleisure) became a megatrend. More than 75% of the sports industry representatives believe the athleisure market size will keep growing in the coming years. In a general way and because of remote working, people found themselves in need of comfortable attire. While all categories suffered at the beginning of the lockdown, the recovery was faster for casual and sportswear. As an example, European spending on casualwear and sportswear had "only" dropped by 5% and 17% by August 2020, compared with pre-Covid. By contrast, spending on fashion, business wear, and special occasion wear fell between 26% and 37%.
The past year also witnessed a major shift to digital workout while gyms were closing and team sports were stopping everywhere. Digital workouts will continue trending in the future as they will surely be mixed with the sport practices we used to know pre-Covid.
We will proceed to a panorama of members' changes in brand portfolio, evolution of the offer and new initiatives taken in the Sport & Lifestyle categories. We hope to be able to help members share their vision, as well as to address the consumer habits shift and its consequences.

TOPIC
What options exist to increase productivity per square metre in stores?
- through customer-experience ideas
- through commercial initiatives
This is a new style of meeting for two reasons:
- It will be conducted online over two days (3 hours each day) at a time which should be convenient for all IADS members, irrespective of geography.
- It will be a "cross-functional" meeting bringing together Sales Directors and Marketing Directors. This format was confirmed by CEOs at their recent General Assembly meeting. The rationale is to tackle a specific question from different perspectives inside our companies. Therefore, Sales Directors and Marketing Directors in your company will both be receiving this invitation letter and questionnaire and may both attend the meeting.

TOPIC
Private Labels: organisation and sustainability
Private labels are an essential part of the business for several IADS members. They provide appreciable margin levels, customers' loyalty, and a sense of identification for the department store. Furthermore, they proved resilient during the Covid-19 pandemic and many members of the IADS have expressed their will to strengthen this part of the business. We performed during this meeting to a panorama of IADS members' best practices, new initiatives and ideas, with a focus on sustainability, to foster a fruitful exchange.
